Shopify Black Friday CRO Checklist for 2026: A 6-Week Plan
Black Friday 2026 is on November 27. Here is a week-by-week checklist to fix mobile leaks, build margin-safe offers, tune your cart and monitor the weekend, backed by BFCM 2025 data.

Shopify merchants sold $14.6 billion over Black Friday Cyber Monday 2025, up 27% on the year before. At the busiest moment, 12:01 p.m. EST on Black Friday, the platform was processing $5.1 million in sales per minute.
That money did not spread evenly. Shopify says more than 94,900 merchants had their best day ever that weekend. Plenty of others ran a 30% off sitewide, watched traffic triple, and ended the week with thinner margins and a conversion rate that barely moved.
The difference is rarely the discount. It is the six weeks before it. Black Friday 2026 lands on Friday, November 27, and Cyber Monday on November 30. If you are reading this in October, you have enough time to fix what leaks, build offers that protect margin, and freeze your store before the rush. This checklist is ordered by when to do each thing, not by how exciting it sounds.
The BFCM 2026 timeline at a glance
When | Focus | Main deliverable |
|---|---|---|
6 to 4 weeks out | Foundations | Fast mobile store, clear total cost, clean app stack |
4 to 2 weeks out | Offers | Bundles, free shipping tiers, gift with purchase, priced against margin |
2 to 1 weeks out | Cart and checkout | Cart drawer tuned, payment methods checked, test orders placed |
Final week | Freeze and warm up | No theme changes, early access list, support macros ready |
Nov 27 to Nov 30 | Monitor | Hourly checks on conversion, stock, errors |
Week after | Keep the buyers | Post-purchase flows, review requests, data review |
Skip a phase and the next one costs more. A great bundle on a slow mobile page is still a slow mobile page.
6 to 4 weeks out: fix the foundations
Assume mobile first, because your buyers do
Adobe found that 57.5% of Cyber Monday 2025 online sales in the US happened on mobile, and 79.4% of buy now, pay later transactions that day were on phones. Your desktop preview is not what most of your Black Friday buyers will see.
Open your three best-selling product pages on your own phone, on mobile data, not office wifi. Check:
- Is the price and the add to cart button visible without scrolling?
- Does the variant picker work with a thumb?
- Does the cart open fast, and can you reach checkout in one tap?
If any answer is no, fix it now. Our guide on why Shopify mobile conversion is lower covers the usual causes.
Cut the apps you no longer use
Every leftover script from a test you ran in March still loads on every page. Go through your app list, uninstall what you do not use, and check that uninstalled apps did not leave code in your theme. We broke down the trade-offs in how many Shopify apps is too many. One clear rule: do this in October, not the week of the sale.
Show the total cost before checkout
Baymard Institute puts the average documented cart abandonment rate at 70.22%. The top reason, cited by 40% of US shoppers who abandoned during checkout, is extra costs that were too high: shipping, taxes, fees. Another 12% left because they could not see or calculate the total cost upfront.
During BFCM, shoppers compare tabs. A surprise shipping fee at checkout sends them to the next tab. Show shipping costs, or the free shipping condition, on the product page and in the cart. Not only at the last step.
Write your delivery cut-offs now
Slow delivery is the second biggest abandonment reason in the same Baymard data, at 20%. Get your carriers' holiday cut-off dates and decide your own "order by" date for Christmas delivery. You will need it on product pages from Cyber Monday onward, when buyers start thinking about gifts.
4 to 2 weeks out: build offers that protect your margin
Prefer value-adds over a flat sitewide discount
A flat 30% off is easy to launch and easy for competitors to match. Adobe's data shows how deep the market went on Cyber Monday 2025: peak discounts reached 25% off listed prices in apparel and 31% in electronics. You will not win a race to the bottom against larger retailers.
You can win on structure. Three offer types tend to lift order value without discounting every single item:
Offer type | How it works | Best for | Watch out for |
|---|---|---|---|
Quantity bundle (1, 2 or 3 units) | Bigger saving per unit as quantity rises | Consumables, basics, gifts for several people | Margin on the 3-pack: compute it first |
Complementary bundle | Main product plus an accessory at a set price | Products with obvious add-ons | Bundles of slow sellers nobody wants |
Gift with purchase | Free item above a cart threshold | Stores with low-cost, high-perceived-value items | Stock of the gift item running out |
Price each one against your real unit margin, including shipping and payment fees. Our bundle pricing strategy guide walks through the math.
Set a free shipping threshold from your own numbers
Shopify reported an average cart of $114.70 across BFCM 2025. Ignore that number for your own store. Pull your average order value for the last 90 days and set the free shipping threshold a bit above it, so a typical buyer needs one more small item to qualify. Then show the remaining amount in the cart with a progress bar.
A good test: if more than half of your orders already pass the threshold, it is too low to change behavior.
Build the offer pages before the offer
Create a dedicated collection for your BFCM offers, write the copy, and set up the discounts in Shopify now with start and end dates. Schedule. Do not plan on switching things on manually at midnight.
2 to 1 weeks out: tune the cart and checkout
Make the cart do some selling
The cart is the last place you control before Shopify's checkout. During BFCM it should do four jobs:
- Show progress toward free shipping or the next gift tier.
- Suggest one relevant add-on, ideally a low-price complement to what is already in the cart. One suggestion, not a carousel of twelve.
- Reassure with payment icons and your return policy in one line.
- Get out of the way: a large checkout button, visible without scrolling on mobile.
If your theme cart cannot do this, an app can. ConvertX groups a cart drawer with a free shipping bar, recommendations and payment icons alongside bundles and upsells, so you are not stacking four separate scripts the week before your biggest sale. Whatever you use, test it on a real phone.
Decide what to do with the discount code field
If you run an automatic discount, an empty code field in the cart sends some shoppers off to search for a better code. If your offer relies on a code from your email list, keep the field visible. Pick one approach and make the cart copy match it.
Check your payment methods
Shopify reported that 32% of BFCM 2025 orders used Shop Pay, with Shop Pay sales up 39% year on year. On Cyber Monday alone, Adobe counted $1.03 billion spent through buy now, pay later in the US. If your average order is high and you do not offer an installment option, test adding one now. In Baymard's list, 9% of abandoners cite not enough payment methods.
Place real test orders
On mobile and desktop, with each discount, each bundle, a gift with purchase, and a payment method other than a card. Then refund them. You will find at least one thing that does not work as expected. Better now than at noon on Friday.
The final week: freeze and warm up
- Theme freeze. No new apps, no theme edits from the Monday before Black Friday. Duplicate your live theme as a backup.
- Stock check. Confirm quantities on bundle components and the gift item. A bundle whose second item is out of stock breaks the offer.
- Early access list. Email and SMS subscribers get the offer first. It spreads traffic over more hours and rewards your best customers.
- Support macros. Prepare answers for shipping dates, returns and "my code does not work".
Black Friday to Cyber Monday: what to watch
Adobe saw US spending peak between 8 and 10 p.m. on Cyber Monday. Your own peak will depend on your audience and when your emails go out, so watch your Shopify live view rather than a generic schedule.
Check every few hours:
- Conversion rate compared with the same hour last weekend
- Add to cart rate on your top five product pages
- Stock levels on bundle items
- Checkout errors and failed payments
- Support inbox for patterns ("the free gift is not in my cart")
If something breaks, fix the one broken thing. Do not redesign anything mid-sale.
The week after: keep the customers you paid for
BFCM buyers cost a lot to acquire. The work is not done on Tuesday.
- Send a thank-you email with care instructions or tips, not another discount.
- Ask for a review once the order has arrived, not when it ships.
- Offer a post-purchase add-on while the buyer is still engaged. Our post-purchase upsell guide explains what to offer.
- Export your BFCM data: which offers sold, which bundles nobody touched, how the threshold performed. That is your plan for 2027.

Frequently asked questions
Black Friday 2026 is on Friday, November 27, and Cyber Monday is on Monday, November 30. Most of the preparation work (speed, offers, cart, test orders) should be done before the theme freeze on Monday, November 23.
Six weeks out is a comfortable start. Use weeks 6 to 4 for foundations like mobile speed and visible shipping costs, weeks 4 to 2 for building and pricing offers, and the last two weeks for tuning the cart, testing orders and freezing the theme.
Usually not. A flat sitewide percentage is easy for bigger retailers to beat and cuts margin on every item. Quantity bundles, complementary bundles and a gift with purchase above a threshold tend to raise order value while keeping the discount focused.
No. Freeze the theme and app setup a few days before Black Friday and keep a duplicate of the live theme as a backup. During the sale, only fix what is clearly broken.
